For COOs

Your pilot has stalled. Is it the tool, the process or the data?

The automation that worked in the demo is drowning in exceptions, and every party has a theory. We trace the exceptions back through the systems they came from, record by record, and give you the root cause in writing with a clear call: restart, re-scope or stop. Order desks, ERPs, MES, warehouse and transport systems all count, as long as they export.

Starts with a 30-minute call. Commits you to nothing.

A stalled automation, traced across systems to its root cause. Illustrative example, not a client.

Real sample

See what comes back before you book. A full Truth Score Read on 72,837 records in 7 exports from CRM, finance and HR. It scored 59 out of 100, Band C, significant work needed: 823 finance customers with no CRM account, and only 13% of deals reconcile to invoices.

COO · The moment

An automation pilot has stalled, and the vendor, your team and the process owner each blame someone else.

Sound familiar?

  • The vendor says it’s your data. Your team says it’s the tool.

  • The exceptions queue grows every week, and someone clears it by hand.

  • The process runs through three systems and a spreadsheet only one person understands.

  • You’re asked whether to put more money in, and nobody can tell you what it would fix.

What you walk away with

Restart, re-scope or stop, with the reason in your records.

A Truth Score Read with the pilot attached. This is what comes back to you.

  • 01

The root cause, in your records

Where the exceptions come from, traced across the systems the process touches, with the record counts behind it.

  • 02

    A clear call

Restart, re-scope or stop, signed off in writing, with the reasoning set out so the vendor and your team can both check it.

  • 03

    What to fix first

Each fix with an owner, an effort estimate and a test for done, written for your own team or any outside firm.

  • 04

    A measure for the restart

A Truth Score™ (a score out of 100 for how far your data can be trusted) for the systems the process runs through, and one segment where the data holds, so the next run is tested before anyone funds the full roll-out.

Where you start

Start with a Truth Score Read, with the pilot attached.

Send the original proposal, the pilot’s scope and the exception log if there is one, plus exports from the systems the process reads from and writes to, spreadsheets included. One read is designed to be enough to make the call.

Every fee fixed and agreed before we start. None moves with the verdict.

    Truth Score Read

One decision, tested against exports from two or more systems. A signed memo and a walk-through.

  3. Step 2

    AI Investment Review

Every AI bet tested and ranked, the plan tested play by play, a remediation roadmap and a board readout.

  4. Step 3

    AI Value Tracking

Is the data under each AI investment still holding up? An independent re-read, every quarter.

Questions

What COOs ask first.

What an operations leader asks before letting anyone else near a stalled pilot.

Book the call
Is shop-floor and machine data in scope?

Partly, and the memo says exactly which part. We take exports from MES, asset registers, maintenance, warehouse (WMS) and transport (TMS) systems like any other system, and match them against the ERP, order and finance records. We do not assess raw sensor streams or historian data, and we do not judge model quality. For a predictive maintenance or quality pilot, that means we test whether the asset, work-order and parts records the model depends on agree, and the scope line says what was left out. See manufacturing and logistics and distribution.

Isn’t the vendor better placed to diagnose its own pilot?

The vendor knows its tool, and it is also paid to keep the project going. We look at the data the tool is fed, across every system it touches, and the memo shows the records, so the vendor can check our reasoning as easily as you can.

What if the problem isn’t the data?

Then the memo says so. If the records agree across systems and the exceptions trace back to the tool or the process, that is the finding, and it tells you where to push.

Do you need access to the pilot environment?

No. We work from exports of the systems the process reads from and writes to, plus the exception log if there is one. No logins and nothing installed.

Will you fix what you find?

No. We never fix what we find. You get a prioritised fix list with an owner, an effort estimate and a test for done on every item, written to hand to your own team or any outside firm.

What does it cost?

A fixed fee, agreed before we start, that never moves with the verdict. It is a small fraction of the proposal it tests; if it wouldn’t be, we’ll tell you on the call. Our first clients get a founding rate in exchange for a private reference call once they’re happy with the work, only with their consent. We never name a client, fund or target publicly without written consent.

Restart, re-scope or stop. In writing.
